TL;DR
In the past 8 seasons, we promoted the establishment of three virtual groups, allowing these virtual groups to operate independently. Some inappropriate points were discovered when establishing the project process. Optimization and modifications have been completed, and the process proposal has been output. We promoted two projects and participated in the hackathon. At the same time, we also explored op arb ecological participation opportunities. And found some lxdao problems to promote and optimize.

What problems exist

The project process construction is relatively ideal, but the actual implementation is very problematic. Therefore, the proposal was subsequently optimized and the distribution mechanism and pink mechanism were improved.

There is no suitable PM during the project advancement process and the advancement is very difficult. Therefore, this follow-up needs to be coordinated and promoted by the activation team.
Season9’s plan
- The preparation and activation team is mainly responsible for overall planning and implementation promotion.
Organize and prioritize current activation projects and work. Activate one by one
- For projects: Contact the current PM and team members for an overall understanding and assessment to understand whether it is a funding issue or whether the team or PM is tired. If there is a funding problem, assist in applying for GCC, partner funding, investment, and LXDAO treasury to solve it. For personnel issues, PM handover can be carried out, team members can be reorganized, and responsibilities and new teams can be redefined.
- For working groups: Participate in relevant working group weekly meetings to learn about relevant situations and think about how to produce more efficient work processes.
- Set up a DAO global Task List, treat DAO as a whole, set tasks across work groups and pay attention. Periodic Review.

budget planning
The budget planning situation is as follows:
Apply for 13500 LXPU every month for 3 months, the total budget is 40500 LXPU, U: LXP = 8: 2
We will have 1 team leader + 3 permanent members. The hourly salary of fixed members is 30LXPU/H, and the minimum requirement for fixed members is 10 hours per week. Fixed members must participate in weekly meetings and discussions. At the same time, because the activation team needs more people to participate, we will set up Bounty packages.

存在哪些问题
1.对项目流程建设比较理想化,实际落地问题很大。所以后续进行了提案优化,完善了分配机制和粉红机制等。
2.项目的推进过程中没有合适的pm 以及推进难度非常大。所以这块后续需要安排激活小组 统一来推进,
Season9的计划
- 筹备激活小组,主要负责统筹策划和实施推进。
整理当前的激活项目以及工作,进行优先级排序。逐一进行激活
- 对于项目:联系现任 PM 和团队成员进行整体的了解和评估,了解是资金问题还是团队或者 PM 疲惫。如果资金问题,协助申请 GCC、合作方资助、投资、LXDAO 国库解决。人员问题则可以进行 PM 的交接、团队成员重组,重新明确职责和新的团队。
- 对于工作组:参加相关工作组周会,了解相关的情况,思考如何产出更高效的工作流程。
- 设置一个 DAO 全局 Task List,将 DAO 看作一个整体,跨工作组的设置任务并且进行关注。周期性的 Review。

- 跟治理组进行整理sop,推进适合各小组的sop。

预算规划
预算规划情况如下:
每月申请 13500 LXPU,持续3个月,总预算为 40500 LXPU,U : LXP = 8: 2
我们将会由 1 个组长+3 个固定成员。固定成员时薪 30LXPU/H,,固定成员最低要求每周 10 个小时,固定成员开周会和讨论会必须参与。同时因为激活小组需要更多的人员进行参与,我们将会设置 Bounty 包。
由于激活计划的不确定性,非常多的事项,所以在申请bounty 的时候都按照最高的申请,望社区监督,如有问题及时联系和公告社区。
