The mission of the Forge Group is to bring together experienced project managers to mine, discover, and polish great public ideas and public goods, to measure and evaluate the progress of the working groups, and to promote and assist LXDAO projects and efforts to move forward and make LXDAO work better.
Season 9 Summary
In S9, the Forge team played a crucial role in facilitating the establishment of new projects (Nantang LX), the operation and iteration of projects within the community (FairSharing, official website team), the joint development of external projects (Artela Browser, Zucity), and the promotion of Cruelty Learning!
What did we do last Season?
In Season 9, what did we do?
Nantang LX: Facilitated the establishment of the Nantang LX project, helped Yuxing to launch the Idea in LXDAO and sorted out the project process.
CryptoDCA: Facilitated the establishment of a fixed deposit project.
Official website team: Completed the customisation of the official website, and the Forge team proposed some specific requirements.
FairSharing: BD 3 teams to spread FairSharing to the Optimism ecosystem and apply for Optimism Season 6 Grants

Artela Browser: Completed the development of Artela Browser customisation, and completed the rewards backtracking for contributors, the Forge WG helped to form the team members, and distributed the rewards for everyone’s contributions using FairSharing.
ETHPanda: Completed development of the ETHPanda website.
DeFi IntensiveCoLearning: DeFi IntensiveCoLearning was initiated and promoted.
Season 10 plan
Season 10 focuses on three directions: Promoting internal community needs, establishing PM training system, and accepting external needs
Promote internal needs and projects: Promote all projects that have ideas and are in line with LXDAO’s value system to be set up in LXDAO, including but not limited to: website optimisation, internal community projects, etc.
- sort out the complete project setup and review process, and help recruit members and manage projects within the LXDAO community once they are set up.
- for workgroups: provide partial funding or resources to help members form virtual teams to address needs within LXDAO when there is no clear requirements validation phase and milestones have been reached.
- for projects: assess the level of activity and importance of existing projects, sort out the core project roadmap, and promote project growth.
- For projects: Promote the criteria for project creation, and review the milestones of the projects in stages.
Establish PM training system: Help newcomers to get familiar with LXDAO projects and management process, establish a set of PM training standards and system, and strengthen the process of bringing newcomers along.
- Establish a complete PM training process, including incentive system, promotion mechanism, and incentives for new PMs.
- Help new PMs to understand different ecological needs, as well as dismantle the needs and organise staff development.
Accepting external requirements and rooting in other ecosystems: Accepting external Ethernet core ecosystem requirements, setting up requirement review criteria and incentive mechanism.
- Requirement 1: Rooting in Optimism and other ecosystems, analysing and dismantling external requirements, and organising staff to develop them.
- Requirement 2: Deconstruct the requirements received after Devcon 7 and release them to the community.
- Requirement 3: Track and disassemble requirements from other Ethernet ecosystems.
Research: Research all major ecosystems to find product requirements, incorporate the research into the main line of S10, and sort it into articles that can be disclosed to the community.

In S10, we will have 1 fixed post member and 2 intern members.

The incentives for Forge workgroups range from activation of planned tasks, internal requirements acceptance and virtual team formation, external requirements acceptance and introduction, project management, project coordination, etc.

What problems exist
- 需求过少,且过泛,不够明确: 大部分需求来自于核心成员的提出,对于新成员的需求以及想法提出过少,且缺乏明显的引导体系
- 对于公共物品生态和外部主流生态的需求研究过少: 对于一些涉及到 Optimism,Gitcoin, Arbitrum 等生态的研究能力过少,需求分析接受度不足
- 对于新 PM 的培养体系未建立: 在上个季度中,对于新 PM 的培养体系未建立,同时并未有明确的晋升机制
- 缺乏标准的项目评判体系和立项标准: 对于新项目的评判以及立项,并未有数据化的标准以及评分
Season 10 plan
Season 10 的重点在于三个方向:推动社区内部需求,建立 PM 培养体系,外部需求接受
推动内部需求和项目: 推动所有有想法且符合 LXDAO 价值观体系的项目在 LXDAO 成立,包括但不限于:官网优化,社区内部项目等
- 梳理完整的项目建立和审核流程,在项目成立后,帮助项目在 LXDAO 社区内招募成员以及项目管理
- 对于工作组:在未进行明确的需求验证阶段以及达成阶段性目标时,提供部分资金或者资源帮助成员成立虚拟小组,对 LXDAO 内的需求进行解决
- 对于项目:评定现有项目活跃程度以及重要性,梳理核心项目路线图,推动项目成长
- 项目立项标准:推动项目立项标准,对项目的里程碑进行阶段性审核
建立 PM 培养体系: 帮助新人熟悉 LXDAO 项目以及管理流程等,建立一套 PM 培养标准以及体系,加强老带新流程
